What Is Shadow AI?

Data Leakage Into Public Models
Many free AI tools use the data you submit to train their models. That means anything your employees type or upload could become part of the model's training data. - Confidential emails: An employee copies a chain of internal emails discussing a sensitive HR matter or a client dispute and asks an AI tool to "summarize this conversation and draft a response." Every detail from that thread is now in a system you do not manage.
- Customer records: A support team member pastes a spreadsheet of customer contact information into an AI tool to help format a mailing list. Names, emails, phone numbers, and addresses - all submitted to a platform with no contractual obligation to protect them.
None of these employees intended to cause a problem. Every one of them created a real security and compliance risk.
Five Steps to Get Ahead of Shadow AI
1. Audit Current AI Usage
You cannot fix what you cannot see. Start by finding out what AI tools your employees are actually using. Review browser activity through your endpoint management platform. Check your DNS logs for traffic to known AI services. Run an anonymous survey asking employees which AI tools they use for work and how they use them.
The goal is not to punish anyone. It is to understand the scope of the problem so you can address it properly.
2. Create an AI Acceptable Use Policy
Your team needs clear, written guidelines on what is and is not acceptable when it comes to AI at work. This policy should cover:
- Which AI tools are approved for business use
- What types of data can never be entered into any AI tool (client data, financial records, employee information, anything regulated)
- How to request approval for a new AI tool
- Consequences for violations
Keep it simple and specific. A 20-page document nobody reads does not protect you. A one-page policy with clear rules does.
3. Deploy Microsoft Purview for Data Loss Prevention
Policy alone is not enough. You need technical controls. Microsoft Purview Data Loss Prevention (DLP) can detect and block sensitive data before it leaves your environment. You can create rules that prevent employees from pasting financial data, customer records, or other classified information into web-based AI tools.
Purview monitors activity across Microsoft 365 apps, Edge browser, and Windows endpoints. When someone tries to copy sensitive data into an unapproved application, Purview can warn them, log the event, or block the action entirely.
4. Implement Sensitivity Labels
Sensitivity labels in Microsoft 365 classify and protect your documents and emails based on how sensitive the content is. A document labeled "Confidential" can be automatically encrypted, restricted from external sharing, and flagged if someone tries to upload it to an unapproved service.
Labels can be applied manually by employees or automatically based on the content of the document. When combined with Purview DLP policies, sensitivity labels create a layered defense that follows your data wherever it goes.
5. Offer Approved AI Tools as the Alternative
Here is the part most businesses get wrong: they ban AI outright and call it a day. That does not work. Your employees are using AI because it makes them more productive. If you take it away without offering an alternative, they will find workarounds.
The better approach is to give them a sanctioned option. Microsoft 365 Copilot operates within your Microsoft 365 tenant, respects your existing security policies and sensitivity labels, and does not use your data to train public models. Shadow AI is not something you solve with a memo. It requires a combination of clear policy, technical controls, and approved alternatives - all working together. The businesses that get ahead of this now will avoid the data leaks, compliance failures, and client trust issues that are coming for everyone else.
